Yang Luyu is a very educational person. As early as 2014, he and his partner Zhu Jun spent 6 months building an educational video APP called "Cicada". Unfortunately, this product failed to succeed due to lack of interactivity. If the smart speakers are built into educational smart hardware, his past experience in making educational video APPs can be used.
Moreover, the education industry was booming around 2018, with the market growth rate exceeding 200% for several consecutive years.
The emergence of double-teacher classes and AI classes for large classes has made the education market, which has always been extremely fragmented, the possibility of standardization and scale.
Byte realizes that this is an important strategic opportunity and is preparing to invest heavily. Making educational intelligent hardware can also synergize with the company's education strategy.
Yang Luyu took the initiative to find Chen Lin, who was in charge of ByteDance's education business line, expressed his views, and suggested that since everyone was engaged in education-related businesses, it would be better to join forces. In this way, Dali Learning Lamp became part of ByteDance's education business line.
However, before that, Yang Luyu had led his team to work in Shanghai for a period of time. Therefore,

Yang Luyu believes that the most suitable scene for table lamps is homework. Based on this scenario, he designed a complete commercial realization path for Dali Learning Lamp. Yang Luyu's idea is to first occupy students' desks with study lamps, cultivate their usage habits, and then charge for the service.

This was inspired by his experience of doing homework with his friends when he was a child. The Dali Study Lamp product was completed at the end of 2019 and began to be promoted on a small scale in the market. 400 million hits one million sales

However, sales of both mobile phone products and office sets were bleak, and the sales of the latter were "almost zero."

In addition to advertising, Dali Intelligence also sets a very attractive price for the learning lamp. The Dali learning lamp with an ex-factory price of 399 yuan is priced at only 799 yuan, and comes with a 100 yuan coupon. Users can actually buy it for 699 yuan.
Luo Juan, a former member of Dali Intelligence, told Leifeng.com that when smart hardware products are sold through offline channels, a profit of 30 to 50 percentage points is generally left between the shipping price and the selling price. When selling through online channels, the profit between the shipping price and the selling price is generally around 20 percentage points.

Douyin e-commerce’s boost to the sales of Dali Learning Lamp mainly comes from two aspects: one is the resource support mentioned above, and the other is the innovation of live e-commerce in delivering commodity value.

Of course, NetEase Youdao has been deeply engaged in educational smart hardware for many years. Compared with other companies entering the market, it has stronger offline channels and can also generate some sales, but this is not enough to turn the tide.
An industry insider close to NetEase Youdao confirmed to Leifeng.com that NetEase Youdao's smart work lights are indeed selling poorly. This makes some manufacturers who are ready to enter this track a little more hesitant.
Frequent changes of leadership and cuts in resources,
Business scale shrinks sharply
Not only these latecomers, but even the pioneer Dali Learning Light has long been unsustainable after the "double reduction" policy was introduced in July 2021.
The first sign appeared at the personnel level. On August 31, a small meeting was held within Dali Intelligent. The conclusion of the meeting was that Yang Luyu would no longer be responsible for Dali Intelligent's business, but would be responsible for Dali Education's product strategy, while the hardware business would be taken over by Yang Kang, who was previously in charge of Tsinghua and Peking University Online School.

But slowly, Yang Luyu began to realize that something was wrong, and found that the ceiling of vigorous learning lamps would be very limited under the policy, and he began to think about quitting.
At that time, Yang Kang's Qingbei Online School business was affected by the "double reduction" and could not be carried out, so he took over Dali Intelligence. However, Yang Kang did not stay in Dali Intelligence for long and left. After all, no one wants to stay in a business with a low ceiling.

However, Yang Kang's adjustment to the vigorous learning lamp market strategy is mainly due to the fact that the underlying business logic of this product has changed after the introduction of the "double reduction" policy. Byte's original idea was to build Dali Learning Lamp into a service portal and monetize it through value-added services such as "Dali Tutoring".
However, after the "double reduction" policy was introduced, online homework tutoring became a restricted area. This means that the monetization path of Dali Learning Light has been directly cut off. When no new means of monetization can be found in a short period of time, its underlying business logic has changed from a service business to a pure hardware business. Naturally, the strategy of crazy investment and expansion is no longer applicable.
But it is not easy to increase the selling price and make profits from hardware?
Under the early subsidy policy, a study lamp that cost 400 to 500 yuan actually sold for only 699 yuan, which set a price anchor for consumers.
With this price anchor point, it will be very difficult for Dali Intelligence to raise the price again.
"It is difficult for users to accept a product that has equivalent functions but is much more expensive. If you are not a god-level trader, it is impossible to do it."
The deeper reason is that after the "Dali Tutoring" business was taken offline, the Dali Study Lamp no longer had to be in this form, and it was no longer the most suitable and comfortable application.
Jian Yu, co-founder of an artificial intelligence education company, revealed that after the "double reduction" policy came out, his company also set up a project to make a study lamp, but finally did not dare to push it forward. He believes that using a study lamp as a substitute for taking photos to search for questions is relatively feasible, and this is also the greatest use value of the study lamp in terms of intelligence. However, this road has been blocked by the "double reduction" policy. If the study lamp is used as an online course machine for tutoring, the screen is too small and it is awkward to use.

After being forced to cut marketing resources, the sales of Dali Learning Lamp on online channels such as Douyin, JD.com, and Tmall began to plummet. Offline channels were already in an incubation state and did not contribute much, so it was even more difficult to achieve anything at this time.
At the end of June this year, Dali Intelligence began to lay off a large number of employees. The original team of more than 1,000 people soon dropped to less than 100 people.
R&D and product staff were either laid off or transferred to other departments such as pico, leaving less than 30 people who continue to provide backend maintenance for more than 1 million existing users. There are also dozens of channel personnel responsible for cleaning up inventory, and some people in functional departments.
At that time, Dali Intelligent still had hundreds of thousands of units in stock.
Panic and anxiety spread among distributors along with the news of layoffs, and soon, no one dared to accept Dali Intelligent's products.
"Large channel operators simply won't do it. Some small online or offline stores are willing to help clear out some of the inventory if the government is willing to give discounts and subsidies, but they basically won't hold inventory anymore. They will just do one order at a time," Luo Juan told Leifeng.com.
Before Dali Intelligent's large-scale layoffs, some distributors had just received goods and were stunned when they heard the news. One of the distributors had just received 10,000 study lamps at the beginning of the year, and before he had even digested the inventory, Dali Intelligent suddenly announced that it would "stop production." At the time, he still had more than 8,000 units in stock, so he had no choice but to find Dali Intelligent and ask for a return.
The sharp contraction of Dali Learning Lamp is not unexpected. Because when the learning light can no longer be used as a service entrance, it loses its significance to Byte in terms of corporate strategy. If

Despite this, faced with the market situation that took a sharp turn for the worse under the "double reduction" policy, Dali Intelligence did not give up directly, but tried to struggle to survive through various means.
At the beginning of this year, Dali Intelligence hired an offline channel manager from Zuoyebang. He was the operator of offline channels of Haojixing in the early years and had rich experience. However, the establishment of offline channels is not a matter of one day or one night. Even if this person is very capable, it is difficult to turn the tide.
At the same time, Dali Intelligence is also actively trying new monetization methods, trying to charge money through content. However, due to the product form, Dali Learning Lamp is not suitable for large content, and can only try some light content. In the second quarter of this year, Dali Intelligence launched a paid quality-development application. Its main function is to teach children to write and draw by recognizing handwriting. This product is still being tested, but its imagination is obviously far less than that of Dali Tutor.
The rapid shrinkage of the vigorous learning lamp makes it even more difficult for other players who enter the game to learn the lamp. Luo Juan told Leifeng.com that

The scenarios are limited and the cost is difficult to reduce.
The future of smart desk lamps is uncertain
The "Thousand Lights War" seems to be a "trampling" caused by the contraction of Dali's smart business, but in Yang Luyu's view, these followers have taken the wrong path from the beginning.
The core value of Dali Learning Lamp is service, which requires a large service team and strong AI capabilities. This is destined to be a very heavy business, which is not something that ordinary small manufacturers can handle. Although Internet giants such as Alibaba and Tencent have been involved in the education industry for many years, they have not made major strategic investments and their energy is very limited.
Since the Dali Learning Light project was established in 2018,

a large part of which has been spent on the construction of the question bank. Yang Luyu said that currently, only a few companies such as TAL and Zuoyebang have high-quality question banks in the industry. "They once had the opportunity to do this."
But under the "double reduction policy", this road is no longer feasible. After some online education companies were hit by the impact on their teaching and training business, they tried to find new business growth points through learning lights. This was undoubtedly a trick.
They are trying to turn learning lights into a hardware + content business. This is also the direction that Dali Learning Lights is currently trying to transform, but this path may be difficult to work.
In the opinion of Bai Junrong, who is both a parent and a practitioner of educational smart hardware,
the category of smart learning lamps is neither high nor low under the new situation.
The hardware form determines that it cannot be as high-end and cover multiple scenarios as a learning tablet, but if it sinks to the direction of tools, the cost cannot be maintained. In his opinion, if a learning lamp is to be relatively smart, the price should be at least 1,000 yuan. Consumers are less likely to accept educational hardware products at this price.
For a long time,
the price distribution of educational intelligent hardware has been polarized
: there are education tablets of different brands such as BBK, Dudulang, and Squirrel AI at the price of 3,000-5,000 yuan, and Youdao scanning pens, word cards, etc. at the price below 500 yuan. Tool products. The market with a price range of 1,000-2,000 yuan has always been blank, and the smart learning lamp is just stuck at this price, making it look particularly imaginative. This is one of the important reasons why so many manufacturers are gathering together to learn about the lighting industry.
But thinking about it the other way around, the reason why this market has been blank for a long time is that it is very likely that it was not established from the beginning. Although it looks beautiful, it is actually a trap.
Bai Junrong told Leifeng.com that from the perspective of consumers, learning tablets can cover almost all learning scenarios, so parents will directly benchmark cram schools when making consumption decisions. Although the price of a learning tablet is 3,000-5,000 yuan, which is not cheap, it is nothing compared to expensive cram schools.
Users are also very good at making decisions about tool products under 500 yuan. The functions and value points of such products are very clear, and the cost of trial and error is not high.
But for products priced between 1,000 and 2,000 yuan, the decision-making cost for parents is very high. Few parents would be willing to pay such a high price for a tool product, and if compared to a learning tablet, it does not have an advantage in terms of functions and applicable scenarios.
However, in the opinion of Hong Wen, an industry chain insider, learning lights still have certain value and market as tools.
He believes that there are no more than five valuable applications for desk lamps - dictation, word search, knowledge point search, translation, and point reading. To achieve these functions, the Linux solution is enough. As long as the price of the study lamp can be reduced to less than 500 yuan, there is still a great opportunity.
The problem with Linux systems is the lack of content ecology. However, in Hong Wen’s view, this problem is not difficult to solve. Because the applications on desk lamps are relatively focused, the content ecosystem support they require is also relatively focused, and there are not as many applications as there are on mobile phones and tablets. "The essence of education APP is content consumption. As long as your APP application is simple, the content ecosystem is relatively easy to handle."
If we say, the failure of vigorously learning lights is the result of the change in policy trends. Then, the failure of the "Thousand Lanterns War" is more due to strategic misjudgment.
