In February this year, Lei Jun made a bold decision to set the annual production of SU7 at 76,000 units, based on the suggestion of industry insiders to set the monthly sales target at 3,000 units.
In May, Xiaomi's factory increased production and the annual target was raised to 100,000 vehicles. In July, Xiaomi accelerated again and announced that it would complete the annual delivery target of 100,000 vehicles ahead of schedule in November.
It took only half a year for SU7 to go from being unpopular to becoming a phenomenal product. During this period, topics such as the billionaire CEO opening the car door and Lei Jun visiting the Beijing Auto Show frequently became hot searches, and marketing once became a bigger topic than the product.
In his annual speech on July 19, Lei Jun responded that actions such as opening the car door were unintentional, and that he would be called the god of marketing for his actions. "I know that this all stems from the huge success of Xiaomi SU7."
Lei Jun recounted that in January 2021, Xiaomi was suddenly sanctioned by the United States. After the board of directors proposed the idea of ​​making cars, he formed a six-person research team. In more than 70 days, they visited more than 10 cities and communicated with more than 200 industry professionals. During this period, they also held four executive meetings. Li Bin and He Xiaopeng also became lobbyists for Xiaomi's car manufacturing.
As the research continued to deepen, Lei Jun became increasingly aware that the trend of smart electric vehicles is unstoppable. At the critical juncture of the integration of the automobile and consumer chain industries, Xiaomi, as one of the most advantageous companies, must build cars.
In response to the doubts about entering the market too late, Lei Jun said that the automobile industry is a century-old race, and as long as you really like it and really want to do it, any time is the best time. From the establishment of the SU7 project to its launch, Lei Jun has continuously refreshed the upper limit of the business participation of the "automaker boss".
As a latecomer, Lei Jun attaches great importance to the first product.
During the market research phase, he directly pointed out that "100 reports cannot replace a face-to-face interview with a real user." Therefore, Lei Jun and his team spent less than a month to conduct face-to-face exchanges with more than 300 Xiaomi engineers. "But we felt that it was not enough, so we went to the Xiaomi basement and looked at each car one by one to see what kind of cars people were driving."
How to build a good car? Lei Jun's answer is: first make yourself fall in love with cars.
In the past three years, Lei Jun has test-driven more than 170 models of cars. In addition to experiencing them in stores as a customer, Lei Jun also looks for models he has never experienced in the company garage and borrows cars from employees for experience. In addition, he reads biographies of auto tycoons and reviews racing movies.
Lei Jun, who firmly believes that only those who understand cars can build good cars, set a new goal for himself: "Can I become the best car company boss in China?" Later, he and more than 100 management engineers of Xiaomi Auto obtained racing licenses.
During the development of SU7, Lei Jun participated in winter testing, summer testing and a series of road tests. The sun protection and heat insulation performance that are widely loved by users are what Lei Jun gained from the summer testing in Turpan.
However, SU7 was not well received before it was launched on the market: BBA users who paid for the brand would not buy SU7, female users were not interested in performance cars... The 23 professional media invited by Lei Jun gave the target suggestion of "monthly sales of 3,000 units".
In February 2024, SU7 will start mass production, and Lei Jun has set an annual production target of 76,000 units, which means that after deducting the production ramp-up time, Xiaomi SU7 must sell more than 10,000 units per month. In addition, the warehouse of the automobile factory can only store three days of production. Once SU7 is unsalable, the problem of handling the inventory will become the straw that breaks the camel's back for Xiaomi.
After SU7 was launched, the number of pre-orders exceeded 10,000 in 4 minutes and 50,000 in 27 minutes. Lei Jun recalled, "At that moment, all the grievances and misunderstandings in the past three years were no longer important."
With Lei Jun's countless meticulous insights, decisive actions and keen sense of smell, the fuse for Xiaomi SU7 to explode in the market had already been laid.

"Motivation for making cars: What will happen to 30,000 to 40,000 employees under US sanctions?"

On January 15, 2021, on my way to work, I received a call from a friend who said, "Mr. Lei, you have been sanctioned by the United States." It was like a bolt from the blue, and I was immediately stunned.
We quickly convened an emergency board meeting to discuss how to respond. During this board meeting, one director asked, "What if your mobile phones can no longer be made? What will happen to your 30,000 or 40,000 people?" Yes. What if our mobile phones can no longer be made? What will happen to our 30,000 or 40,000 people?
One of the directors suggested to me, "Do you want to seriously consider making cars?" That afternoon, we seriously considered making cars for the first time, and almost all the executives supported it. I felt that making cars was too risky, so we should do a serious research. So we formed a research team of 6 people.
We traveled to more than 10 cities in more than 70 days, sometimes going in the morning and coming back in the evening, exhausted. We conducted 85 surveys, interviewed more than 200 people, and held four executive meetings. During the survey process, two good friends, Li Bin and He Xiaopeng, urged us to build a car.
To be honest, when I was writing this PPT, I was thinking, what good would it be for them to persuade me to build a car? Aren't they afraid that the automotive industry will have another competitor? I kept thinking, maybe they are just doing it for my own good and for Xiaomi's good.
As my research deepened, I felt more and more that the trend of smart electric vehicles was unstoppable. In my report to the board of directors on March 24, I said that smart electric vehicles were the trend, and the automotive industry was combining and integrating with the consumer chain. I felt that Xiaomi had to do it.
At the same time, I also expressed my concerns: Will the automotive industry be like the mobile phone industry? The winner takes all, and in the end only 5-8 companies in the world may survive.
If we can’t make it to the top five in the world, we might not survive. So if we want to build cars, we must first have a long-term orientation, and secondly, we must aim to be in the top five in the world. This means we have to be prepared to spend a lot of money. We thought we would need at least 10 billion yuan.
After a heated discussion, the directors gave me a positive answer, saying they supported the car manufacturing. However, due to the huge investment, Lei Jun himself had to lead the team and do it himself.
To be honest, I never expected the board of directors to make such a request. In the following days, I was torn between myself and myself. Xiaomi was in a turbulent period at that time.
At that time, we had been listed for two and a half years, and the entire company was in the process of transforming from a guerrilla force to a regular army, which was particularly important. In addition, our mobile phones had just started to become high-end, and there were many things to deal with. At this critical juncture, the resignation of the young executives we had trained for many years and had high hopes for was a heavy blow to me.
We are in this troubled time. All these things are mixed together, and my heart is in a mess. At this moment, I have to think about whether we should build cars or not? Should I lead the team? Building cars is actually not easy.
I feel like every late night, I finally muster up the courage to do something big, but when I wake up the next morning and the sun rises, I am confused again.
I kept asking myself: Starting a business is so hard, do I really want to do it all over again? And the risk is so great, what if I lose? Will my life end in disgrace?
Do I really have enough energy and strength to enter a completely new industry? I pondered these questions over and over in my mind for a whole week. It was extremely torturous. On March 30, I formally responded to the board of directors. If this is necessary for Xiaomi, and if everyone thinks I am suitable, I am willing to do it for Xiaomi.

"Talent Recruitment: 380,000 resumes received in three years"

This was not a momentary impulse, nor was it a matter of personal gain. Rather, it was the result of my careful consideration over the past 70 weeks. At that time, I had only seven words in my mind: I will go forward despite the opposition of thousands of people. Even in the face of thousands of people's doubts and obstructions, I will not look back and move forward courageously.
On the same day, we officially announced that Xiaomi would enter the car manufacturing industry, led by Lei Jun, and that the company would invest 10 billion US dollars in the next 10 years. These news shocked the entire industry. We held a press conference that evening. Actually, I was in a very bad state that day. I had a severe cold and could hardly speak.
I did not leave any way out for myself on the stage. I said firmly that this was the last entrepreneurial project of my life, and I was willing to bet my entire reputation and achievements on fighting for Xiaomi Auto.
There was thunderous applause at the scene, and everyone gave me a lot of encouragement. The live broadcast screen and the barrage were all about beating Tesla. At that moment, I was overwhelmed with emotions. That night was a sleepless night for us at Xiaomi, and also for the automotive industry.
I received a lot of messages. The one that touched me the most was at 5 a.m., when I received a message from a colleague named Liu An, an early entrepreneur of Xiaomi and employee No. 37. He had been obsessed with cars since he was a child and thought he would never be able to work with cars in his life.
In his spare time, he saved up a large RV for fun. He happened to be on a business trip in Guangzhou that day. After seeing our live broadcast conference, he was so excited that he immediately took a few colleagues to the Pearl River for a drink. After drinking, he still felt unsatisfied, so he walked along the river for a whole night. At 5 a.m., he finally walked back to you. He must not miss this opportunity, so he sent me a message, as long as he was allowed to participate, he would do anything.
There are many others, such as Li Tianyuan, who was in charge of the design of the iX car in the BMW Germany team at the time. He is considered a Chinese designer who has done well in Europe. Xiaomi's press conference deeply shocked him, and he wanted to join Xiaomi.
Think about it, for anyone, giving up the job at BMW headquarters, giving up the comfortable life in Europe, and persuading family to return to China is really not an easy thing, but he still decisively resigned, packed his luggage, returned to China with his family, and devoted himself to the entrepreneurial department of Xiaomi Auto.

And then there was Hu Zhengnan. He had visited Xiaomi twice before. One night after the launch, he called me and said, “I’ve been making cars for more than 20 years. I’ve worked in state-owned enterprises, private enterprises, and I’ve started my own business. His contract with his former employer expired, and he wanted to see how the Internet makes cars. Later, he joined Shunwei, and later he became my consultant part-time. In this way, a group of people who love cars came together from all corners of the world.”
In just six months, we have built a team of more than 1,000 people. In the past three years, our automotive department has more than 7,000 people, and what is even more valuable is that we have gathered more than 1,000 technical experts.
So that conference played a very important role in our team building. A few days ago, our HR platform calculated that in more than three years, we have received 380,000 resumes. I would like to say here that we always welcome outstanding engineers to continue to join the Xiaomi Auto team. If we want to become a top five automaker in the world, we still need more outstanding people.

"Invest NT$10 billion: We will do whatever it takes to make the car better"

Xiaomi's car-making has caused a huge response in society, and my group of entrepreneur friends are also very concerned about it.
On April 5, a group of people came to Xiaomi with many questions. There were mainly two questions. The first question was that it was too late for you to start now. Indeed, the new forces started making cars more than three years ago, but they were six or seven years late. This was my answer at the time. I said that intelligence is the soul of the car. Intelligence has just begun in the era of electric cars, and the car is a century-old race. As long as you really like it and as long as you really want to do it, I think any time is the best time.
The second question they asked was, why didn’t Xiaomi Auto raise funds and go public independently? Many people were excited when they heard about going public, and at that time, car manufacturing was very popular, and the stocks of new energy vehicle companies soared.
I told you that indeed several VCs offered prices to Xiaomi Auto. At that time, because the market was particularly hot, the valuation was 10 billion US dollars. Think about it, you have nothing, not even 10 billion US dollars, and using other people's money to build a car is almost risk-free. Who would have heard of such a good thing?
To be honest, we were not tempted, but after much deliberation, we rejected the idea. Why? Because the cycle of making a car is very long. If we took other people's money, it would be almost impossible to keep the same ideas for a long time. Moreover, if we build cars within Xiaomi, a large number of talents and technologies can be directly used.
I know very well that I think it is very difficult to build a car. I cannot do it alone. I need the unreserved support of everyone in Xiaomi Group. I hope everyone can go all out and build the car together. I think we have a chance of success. So in the end, we decided that Xiaomi would pay for everything and take all the risks ourselves. As long as we can make a good car, we will do whatever it takes.
I still remember that Wang Chuanfu later told me that he admired our courage very much, but he was still somewhat worried about us.
This is the starting point of Xiaomi's car manufacturing. If we had not encountered US sanctions, or if we had not taken advantage of this huge impact, we would not have ventured into such a complex industry as the automobile, and there would not be the Xiaomi SU7 today. So no matter how big the crisis is, we must not be scared. The courage to burn our boats is the key to our breaking through the siege.

"What car should I make first? Give up consulting companies and do research in parking lots"

After we decided to build a car, we still faced numerous challenges. The automotive industry releases two to three hundred models every year, and it is an extremely competitive industry. As a newcomer, the first car is very important. How should we build a car? What kind of car should we build?
At the beginning, our team found a lot of reports, started to study, researched, and wrote hundreds of pages of analysis materials. I said, don't think so complicated, can we first build a car that Xiaomi engineers want to buy? If we don't want to buy it ourselves, there is no point in building that car.
I said let's simplify the problem first, and then the second question came up, what kind of car did Xiaomi engineers want to use? Our team is indeed quite professional. Everyone's first reaction was to find a research company and spend several months discussing the entire report. I reminded everyone again, I said don't waste time. 100 reports can't replace a face-to-face communication with a real user. I said we should start right away.
I mobilized all of us and worked tirelessly to talk to our Xiaomi engineers. In two or three weeks, we talked to more than 300 people.
After the chat, we felt that it was not enough, so we went to the parking lots of each Xiaomi office area, one by one, to see what cars everyone drove. This method may seem crude, but it is very simple, direct and effective. Soon we knew the brands, models and price ranges that everyone bought. For example, sedans and SUVs each accounted for half.
From the perspective of R&D, it is easier to make a tall car than a low car. It is relatively easy to make an SUV, but it is more difficult to make a sedan, so most car companies first make SUVs. But I have a different view. We decided not to take the usual path and start with pure electric sedans. We started with the difficult ones. Once the sedans are done, it will be much easier to make other models. So we are determined to make pure electric sedans.

"R&D investment: start with core technology, don't take shortcuts"

China's industrial chain is very mature, and it is relatively easy to build a car. More than three years ago, many friends advised me that it was too late and that I should just find a OEM to build the car, and not do it myself all the time. We thought about it at the beginning, too, and we looked for OEMs and also considered acquisitions, but it didn't take long before we decided to start with core technology and never take shortcuts.
Why? Because we suffered a big loss before. When we started Xiaomi 14 years ago, we adopted a light model and started with model innovation. The initial speed was very fast, but after the foundation was not solid, we encountered many setbacks. To this day, I feel that we are still catching up. So when we started a business again, we decided not to take shortcuts, not to acquire, not to bring in a company, but to start from the core technology, invest 10 times, and seriously build a good car.
After we made this decision, our investment was very arduous. We started with three generations of motors, two sets of large die-casting, and pure vision and laser radar for intelligent driving. We did this for many of our technologies.
Today I will talk to you about battery packs. Most people may think it is very simple, but in fact it is quite exaggerated. It takes about ten months and tens of millions of dollars to make a battery pack. Therefore, the industry generally makes two battery packs for a new car, and sometimes three.
Do you know how many we did? We did more than 10. In order to understand the battery pack technology, we even built a battery pack factory. Not only did it cause a lot of trouble for our own team, but we also caused a lot of trouble for our suppliers. I was a little embarrassed and called Mr. Zeng of CATL to explain.
Mr. Zeng said he understood. He had made batteries for company A. A company only needed one electronic solution for a mobile phone. They developed more than 200 models during the research and development process, but only used one in the end. He said he understood that only by doing this can the product be truly good.
This is how we started from the core technology and invested ten times more in our project. We initiated the research and development of the core technology at the very beginning. We worked day and night for more than half a year.

"Team integration: A meeting lasted 21 days, and after the quarrel, we continued to work"

At the end of 2021, before the Spring Festival, the first formal review meeting of the project began. We were all very excited, but what was the result? This meeting was very depressing. Everyone had very big disagreements and argued a lot. In the end, we decided to redo the derivation of the entire product plan. During the Spring Festival, I think everyone had a bad time and was very anxious.
On the first day of work after the Spring Festival, I cancelled all my schedules and gathered more than a dozen core members of our automotive department to discuss solutions. No one expected that this impromptu meeting would last for 21 days and become a marathon meeting.
At first, everyone was quite reserved, but the next day, the debate really started, and it became more and more intense. Sometimes, we could argue about one issue from 9 am to 9 pm. During this debate, I made up my mind that we would hold a meeting when our team had a clear understanding, and we would hold the meeting until we had a clear understanding. In fact, there were more than 1,000 people in our team at that time, and everyone was waiting for the result of our meeting. When we were under great pressure to meet the deadline, we put everything aside and argued it out first.
Looking back at this meeting today, it is very important for us, because we come from different backgrounds and it is the first time for us to have such a long and intensive face-to-face discussion, which helps everyone understand each other and integrate with each other. After summarizing the 21-day meeting, I think the most important consensus has been reached, that is, as a newcomer, Xiaomi will be a huge success as long as it can successfully enter the stage.
So many people asked me, how did you build the car in three years? The most important thing is this sentence, that is, Xiaomi must respect the rules of the industry when building cars, stick to the right path first and then innovate, and don't subvert or overturn the table right from the start.
So based on these 21 days of meetings, the ten of us became real comrades-in-arms. Only by being able to trust each other can we cope with the countless challenges that follow. Who would have thought that after a 21-day meeting during the Spring Festival, and a 21-day meeting after the Spring Festival, the test came so quickly. The epidemic broke out in Shanghai, and we have many engineers in Shanghai. What should we do with our R&D?
Everyone carried all the equipment they could carry back home and did research and development at home. One classmate moved the equipment home and set up a working environment at home. The control software for our super motor was actually put into operation for the first time in his living room.
This was a very unforgettable and unique experience. We were so far apart, yet we felt so close. I remember that many product decisions for SU7 were made in various video conferences. We even held several online celebration parties during this period.
When we achieved some interim results, we sent the wine to every student's home, and everyone drank it online. It was this fearless revolutionary romance and spirit that helped us overcome many difficulties. Our project was not delayed and could proceed as planned. On August 16, 2023, the first trial production car slowly drove out of the production line. Everyone on the scene was excited.
After so many twists and turns, it is really a miracle that our Xiaomi SU7 is delivered on schedule. I believe that this miracle is the result of the joint efforts of 6,000 to 7,000 people in our automotive department.
I think our team is really amazing, and every team member performed above their level. I still remember that after the off-line ceremony, everyone went up and I walked around the pre-production car again and again, and finally opened the door and sat in it for a long time. I really couldn't believe that our car was really built.

"How to make a good car: I test-drove 170 cars in three years and passed the test to become a racing driver"

In the past three years, what I have been thinking about the most is how can I make a good car? I have been thinking about it for a long time, and later I found that the answer is actually very simple, that is, you can only do well in a field if you understand and love it.
So, if I want to build a car, I must understand cars, I must love cars, and I must have the opportunity to complete the car. So you may not believe it, but my first step in building a car is to drive it myself.
To be honest, I had a full-time driver for more than ten years. When I decided to build a car, I was determined to drive myself. It took me several days to get used to it. My driver was sitting in the passenger seat at the time, and my colleagues joked when they saw me, saying, "Wow, your driver is so prestigious, the boss is driving the car himself."
Then I borrowed cars from my colleagues, and within a month or two, I had borrowed all of them. Why? Because the cars they bought were all similar. Later, I decided to visit 4S stores of various brands, look at cars there, and test drive them. Every time I went, I wore a hat and sunglasses, fully armed, but it didn't seem to work. I was recognized quickly, which was very embarrassing.
Later, I was in the underground garage of Xiaomi. When I saw a car I had never driven before, I asked my assistant to record it. The assistant would put a note on it to borrow the car. Many colleagues were surprised. Was it really the boss who wanted to borrow it? They even called me to ask if I really wanted to borrow it. After I borrowed the car, I especially liked to chat with the owner. I usually asked three questions: What is good about this car? Why did you buy this car? Because if you want to change your car, you plan to change it. Then I wrote down everything you told me this time, and then I drove it seriously for one or two days.
That’s not all. I then searched the Internet for all the information related to the car, read more reviews, and wrote them down. In this way, my understanding of a car was complete. Then I filled up the gas tank, washed the car, and before I knew it, I had test-driven more than 170 cars in three years.
Then, in order to make up for the lessons, I also took time to read a lot of biographies of auto giants, read books, and found all the racing movies I had watched in the past. In the past, I mainly watched the stars, the plot, and the excitement, but this time it was not like that. This time I mainly watched the cars, and I was very moved after watching them.
Why is Ferrari so good? They are so good. Look at their bosses and founders, they are all racing drivers. Really, how can you make a good car if you don’t know how to drive? I started thinking, can I set a small goal, can I become one of the best drivers among the bosses of domestic car companies?
Can I learn to race cars? When I had this idea, my first reaction was that racing cars is very dangerous, and it is not reliable for someone of my age to do so.
I thought about it for a long time and decided to try the answer. To drive a racing car, you must first get a racing license. I learned the track in the summer. Maybe I don’t know how much you know about racing, because racing is mainly in extreme working conditions on the track, so I dismantled everything that can be disassembled in the racing car, and basically turned on the air conditioner.
Think about it, Beijing's summer temperature can reach 40 degrees, and the car is 50 or 60 degrees hot.
Please take a look at this photo of my final test. You are wearing a racing suit made of fireproof material and a helmet as big as this. The seats of those performance cars are very hard, and our seat belts, the six-point seat belts, are very tight when driving.
When you are fully equipped like this, does it look cool? In fact, it is very difficult because the first batch of people were soaked after running for dozens of days, just like taking a sauna. Anyway, I felt exhausted every time I took a break. And the novice racers were learning to race, so they ran off the track and easily hit the protective wall.
Experienced drivers call it "climbing the wall". They say that if you drive a racing car, you have to climb each wall several times before you can drive on the track.
Here I want to remind everyone that you must be safe when we drive a racing car. The most important difference is that your racing car must be modified, the brakes and tires must be changed, and we may even modify the safety seat and even install an anti-roll gun. And as long as you just follow the rules, I think the safety factor is still very high.
So the coach repeatedly asked me to follow the rules and not to use ordinary cars to race on the track. At least that was what I asked when I took the track test. In order to learn racing well, I also bought a very advanced seven-axis simulator, right? I secretly practiced a lot at home and suffered a lot, and finally I got the track.
I not only practiced myself, I also forced the Xiaomi team to practice. Our management team has more than 100 engineers and has obtained a racing license. Because I believe that only a team that truly loves cars can truly make a good car. Do you agree?

"Crazy goal: Xiaomi orders 70,000 vehicles, but everyone thinks they won't sell well"

We put all our efforts into making the SU7, but almost everyone thought it would not sell well.
I think the experience and configuration of SU7 far exceed Model 3. People told me that those who buy Model 3 are Tesla fans and will not buy SU7.
I wonder if 34C (BMW 3/Audi A4/Mercedes C) users should switch to a smarter electric car? As a result, several departments issued a report, dozens of pages long, with the core sentence being: 34C users only look at the brand and will definitely not buy SU7.
In addition, we have put a lot of thought into designing for female car owners. However, many people think that female car owners will not consider performance cars like SU7.
What should I do? I asked my friends in the media for advice, and I talked to 23 of them. Unexpectedly, most of them were very pessimistic, and thought that it would be lucky if the monthly sales of pure electric sedans were 3,000 units.
Everyone suggested that I lower my expectations and not talk about performance or driving, but just talk about technology and ecology. I tried to convince them, and once, I talked for two or three hours until my mouth was dry, but I couldn't change their views at all.
This was extremely despairing, and our entire team was shrouded in anxiety. During that time, many people said that I was particularly haggard.
In February of this year, the time came to finalize the annual production. How much should we order?
Many people suggested that 30,000 units would be enough and that we should order more steadily. I was very conflicted. On the one hand, I was worried that the cars wouldn't sell well, and on the other hand, I was worried that if we ordered too few, there wouldn't be enough to sell. Finally, we made up our minds and ordered 76,000 units.
This will be a sales volume comparable to Tesla Model 3. This also means that after deducting the time for production capacity ramp-up, monthly sales must reach 10,000 units; if they cannot be sold, the huge inventory will be a disaster.
I know very well that 76,000 vehicles is definitely a crazy goal, but we have no way out and must charge forward!
On March 28, Xiaomi SU7 was officially released.
At the beginning of the press conference, my voice was hoarse and I was extremely nervous, just like a student who had studied hard for ten years and finally took the college entrance examination. After speaking for half an hour, I gradually relaxed.
When we announced the price, there was continuous cheering at the scene, and I finally felt relieved: Xiaomi SU7 is a success!
After the press conference, I was being interviewed by the media when a colleague ran in and told me excitedly that the price had exceeded 10,000 in 4 minutes and 50,000 in 27 minutes!
At that moment, I felt that everything was so beautiful, and all the grievances and misunderstandings of the past three years were no longer important.
